Supplier Recovery: Restoring performance at critical suppliers

When supplier delays threaten the project plan, reporting is not enough. What matters is making the operational situation transparent quickly and steering where the deviation occurs.

Starting point

Supplier delays, late sample parts and unstable procurement processes threatened a critical project schedule. Logistics and production planning were not sufficiently synchronized.

What we did

EPM supported key suppliers directly on site, established binding communication and escalation routines, and linked delivery commitments to the critical path and project milestones. Sample parts, material flow, packaging and staging were tracked end to end.

Result

Supplier delivery performance was stabilized, the supply of sample parts secured, and production planning maintained without further delay. Internal logistics and packaging were also aligned with production requirements.

Our principle

Supplier Recovery is not simply supplier escalation for us. We bring suppliers, purchasing, logistics, quality and production into one common steering model – with clear accountability and fast decisions.

END2END EXCELLENCE · MANAGEMENT INSIGHT

Clear accountability. Real decision rights. More speed.

Many operational problems do not sit within a single function, but at the handovers between them. That is exactly where end-to-end accountability is needed.

The problem

Sales, engineering, purchasing, logistics and production often optimize their own targets. Handovers create loops, duplicate work and waiting time. Decisions slow down even though each function is working.

The consequence

Local optimization does not create an overall optimum. Without a clear owner for the entire process, priorities, interfaces and escalations remain fragmented – and improvements depend too heavily on individual people.

What needs to change

An end-to-end process needs one clearly accountable owner, clear decision rights, shared KPIs and governance that cuts across functional boundaries. This allows decisions to be made based on the overall process rather than individual interests.

Our aspiration

We design processes and organization together: clarify responsibilities, shorten decision paths, enable teams and anchor the new way of working in day-to-day management.

END2END EXCELLENCE · INTERVIEW

Stabilizing ramp-ups: SOP is only the beginning

3 questions for Steffen Konrad – on stable ramp-ups, operational steering and the point at which an organization truly becomes self-sustaining.

1. When is a ramp-up truly stable?

Not at SOP. A ramp-up is only stable when processes, KPIs, roles and daily routines work – and the local team can identify, prioritize and resolve deviations independently.

2. What makes the difference in the critical weeks?

Transparency and a clear management cadence. Production, quality, logistics and suppliers must work to the same priorities. Decisions must not get stuck at interfaces; critical issues need a clear owner and a robust escalation path.

3. How do you know when EPM can leave?

When the organization no longer depends on external steering. The team must use KPIs, live the routines and continue improvements independently. That is when the ramp-up is not only achieved, but sustainably anchored.

END2END EXCELLENCE · CASE

+100% production output in four months

+100 %Production output in four months · payback of measures in less than three months.

Starting point

A MedTech manufacturer had to respond to rapidly rising demand at short notice. Bottlenecks, process variability and suboptimal resource allocation limited output – while quality and regulatory requirements had to remain stable.

Our approach

Analyze and simplify production flows, reduce cycle and changeover losses, make planning and scheduling more dynamic, and establish KPI-based performance management with daily reviews.

Result

Production output doubled within four months. Performance increased without major additional investment while compliance was maintained throughout the ramp-up.

Anchoring

Transparent KPIs, daily performance routines and clearer processes made the improvement sustainably manageable. Economic payback was achieved in less than three months.

END2END EXCELLENCE · VIDEO WITH NARRATION

20% lower BOM cost – supply base stabilized

Natural English narration starts together with the video.
Narration: This project was about more than simply achieving a lower purchase price. The goal was to create a more stable, transparent and reliable procurement base. We started by analyzing the bill of materials and making the key cost drivers visible. From there, we developed a negotiation strategy that brought cost, quality and supply security together. With the suppliers, we negotiated clear terms and translated them into medium-term agreements. The result: within four months, BOM costs fell by twenty percent, while the supply base became more stable. That is how we work at EPM: identify the potential, negotiate based on facts, implement decisions and secure the impact over time.
